19 Organizational Lessons Learned Embed dedicated marketing and communications capacity within project construction and operational org structure. Full-Time Job Proactively Manage Local Media, Social Media, and Customer Interactions Media is dying for streetcar content of any kind. Always have a positive story to tell! Perceptions of project are formed and through; 1) Media Coverage, 2) Social Media, 3) Personal experiences / word of mouth. Need to proactively manage and leverage all of them.

21 Testing & Start-Up Lessons Learned Don t Underestimate Paper Demands!! (size of system irrelevant). Understand FTA Hold Point Process and requirement for each step. o Develop agreed upon to-do list with FTA and PMOC reps. Staffing Demands for Start-Up are different than long-term O&M. Find dedicated capacity to focus on start-up (Plans, SOPS, SSCVR). Hand-off from construction to operations allow for overlap.
22 Grand Opening Lessons Learned Go overboard with Opening Day forces and staffing- station stop presence is critical Plan for long lines & queuing Plan supporting activities and programs to provide visitors other things to do. Supplement streetcar service with additional bus service Control other variables (on-street parking, traffic, etc.) to manage risk.

Plan for greater demand than you may be forecasting & question your vehicle spare ratio Slower speeds than modeled Staffing redundancy for all hours of operations Performance metrics- headways are more important to riders than overall travel time or on-time performance. Track Access Management Towing Critically review station stop locations, signal systems, turns, etc.. These things all consume time.
